What This Builds

Every week, this pipeline pulls the RAID log and change request rows added or updated since the last run, groups them by workstream and module, and drafts a status report narrative tied to your current phase gate (SAP Activate, SuiteSuccess, or Success by Design). Instead of retyping the same "what's open, what's blocking go-live" story from a spreadsheet every Friday, you open a draft that already has the shape of the report and spend your time checking it instead of writing it from a blank page.

Prerequisites

  • You already keep your RAID log and change request tracker in Smartsheet, Jira, or a similar tool, with rows tagged by workstream or module.
  • You have used Claude for drafting narrative text before.
  • You have a Zapier account capable of multi-step Zaps with an AI action (Professional).
  • You have a Pro subscription or API access connected to the Zap's AI step.

The Concept

Picture a kitchen where one line cook preps ingredients and hands them to a second cook who writes up the night's menu description. The tracker connection is the prep cook: it pulls this week's new and updated RAID and change request rows. The AI step is the second cook: it turns those rows into a readable narrative. You are still the head chef who tastes the plate before it goes out. Nothing in this pipeline sends itself to the client. It only gets as far as a draft waiting for you.


Build It Step by Step

Part 1: Set Up the Trigger

  1. In Zapier, create a new Zap and choose a trigger from your tracker: "New or Updated Row" in Smartsheet, or "Issue Updated" in Jira, scoped to your RAID log and change request sheets or issue types.
  2. Alternatively, use "Schedule by Zapier" set to run every Friday morning, and add a "Search" step that pulls all rows updated in the last seven days. This works better if your tracker doesn't fire clean update events row by row.
  3. Test the trigger and confirm it returns the fields you need: description, workstream, module, status, severity, and owner role. Leave dollar-impact fields and named client stakeholder details out of what the Zap pulls forward. The narrative doesn't need them, and the fewer sensitive fields that travel through the pipeline, the less there is to worry about.

Part 2: Build the AI Drafting Step

  1. Add a Claude action to the Zap and connect your account.
  2. In the prompt field, build a message using the fields from Part 1:

Group items by workstream and module. Flag anything tagged Severity 1 or High as a go-live readiness risk in its own section. Write in a professional, factual tone for a project sponsor audience.   1. Set the AI step's output to plain text or markdown, whichever your next step can use cleanly.

Part 3: Route the Draft to Yourself, Not the Client

  1. Add a final action that saves the AI's output somewhere only you and your engagement manager see first: a Google Doc in your internal project folder, or a draft email addressed to yourself rather than the sponsor.
  2. Test the full Zap end to end. Read the draft. Check its tone, section order, and whether it invented anything that isn't in your RAID log.
  3. Turn the Zap on once a full test run looks right. Before the report ever reaches the client, reconcile it line by line against the actual RAID log: confirm every open risk and change request that should appear is there, and that nothing the AI grouped or summarized changed its meaning. Only after that check does the report move into whatever the client actually sees, and only you or your engagement manager makes that call.

Real Example: SAP Activate Realize Phase, Three Workstreams

Setup: A Smartsheet RAID log tagged by workstream (Finance, Supply Chain, Data Migration) feeds a Friday-morning Zap.

Input: This week's rows: a new High-severity risk that the AP interface fails for international vendors, a change request to add a second approval tier for purchase orders over a set threshold, and a data migration issue where legacy customer records are missing tax IDs.

Output: A draft report with a Go-Live Readiness Flags section calling out the AP interface risk by name, a Change Requests section summarizing the approval tier request, and a Risks and Issues by Workstream section covering the data migration finding, all grouped under the current Realize phase heading.

Time saved: The one to two hours normally spent turning tracker rows into report prose becomes a ten-minute reconciliation and edit pass.


What to Do When It Breaks

  • The Zap runs but nobody notices for a week → This is the failure that hides best, since a missed Friday draft just looks like a quiet week. Check Zapier's Zap History each Friday morning, or add a "Zap fails" notification step so an error emails you directly instead of failing silently.
  • The tracker connection stops pulling new rows → The tracker's API token likely expired. Reconnect it under Zapier's Connected Accounts and re-run the trigger test.
  • The draft invents a risk or overstates a severity that isn't in the RAID log → The AI step is summarizing, not verifying. This is exactly why the reconciliation step in Part 3 exists; treat any report that skips it as unfinished.
  • The narrative reads too generic to be useful → Your RAID log's description fields are probably too terse. Add a habit of writing a one-line plain-English description on every row instead of a short label, and the draft quality follows.

Variations

  • Simpler version: Skip Zapier and paste the week's RAID rows into Claude by hand every Friday. It takes five extra minutes but removes the automation's moving parts entirely.
  • Extended version: Add a second, monthly Zap that rolls up four weeks of drafts into an executive summary for the steering committee, still routed to you first.
